How to Write SOPs Your Offshore Team Can Actually Follow (With Templates)

Good SOPs are the difference between a remote team that runs and one that asks. Here is the format that works, with a template.

When remote team members underperform, owners blame the person. Nine times out of ten, the real culprit is the documentation. An SOP that lives in someone's head, or in a 2,000 word essay nobody reads, produces guesswork. Here is the format that produces execution.

The anatomy of an SOP that works

  • One task, one page. "Process a maintenance request" is one SOP. "Handle maintenance" is a manual. Keep them atomic.
  • Trigger, steps, done. Start with when this SOP fires ("a maintenance request arrives in the portal"), list numbered steps, and define what finished looks like ("work order created, vendor assigned, resident confirmed, note logged").
  • Screenshots over sentences. One annotated AppFolio screenshot replaces a paragraph. Record a 3 minute Loom for anything with judgment in it.
  • Decision rules, not vibes. "If the repair estimate exceeds $500, escalate to [name] before approving" beats "use your judgment on big items."
  • Escalation path. Every SOP ends with: if X happens, stop and message Y. Escalation clarity is what makes delegation safe.

The template

Title: verb plus object (Process a Rental Application).
Trigger: what starts this task.
Owner: role, not person.
Systems: the tools and modules involved.
Steps: numbered, one action each, screenshot where clicking is involved.
Definition of done: observable end state.
Escalate when: the specific conditions.
Last updated: date, so stale SOPs are visible.

How to build the library without a quarter of writing

Do not write SOPs in a room. Have your current task owner record themselves doing the task once while narrating, then have your new remote team member write the SOP from the recording and submit it for review. They learn the task while documenting it, and you get the library as a byproduct of onboarding. Revaya team members do this routinely during their first 30 days.

Maintain it or lose it

Assign SOP ownership to the person who executes it. When the process changes, they update the page and flag it. A quarterly 30 minute review keeps the library honest.
